LOL Figured it out.
Turns out that when picking one of the shards up I accidentally put it into a magic pouch. After it's in the pouch, it's in there for good: the game won't let me take it out, give it to a henchman, or drop it. So I did that section of the game again, making sure NOT to put any ...

I'm trying to gather the mirror shards in chapter 2 in the winged elves town and think I have a bug. I've gotten shards from 4 locations but only 3 appear in my inventory and Sabal won't show up for me to collect the last shard. Anyone know what to do here ...
