Problems with Small Custom Portraits

Problems with Small Custom Portraits

I've read all of the tutorials and threads I could find on the topic, however none of them seem to address the particular problem I am having.

I've created several portraits from photos following the guidelines I saw on PlanetBaldursGate, and the large ones show up just fine, but for some reason the small ones appear in the list of choices, but when I click on them they only show up as a question mark. What's stranger is that if I click on one of the large image files in the small portrait choice section it does appear, but since it is too large only the top corner is visible. It baffles me that it shows up at all.

I then realized that image size for the small one was listed differently in a thread here, so I changed them, only to have the same problem.

One thing is that while I can make the large ones 24 bit, I can't seem to save the small ones at 8 bit. When I try to save them in Photoshop, it gives me a list of options, and though 8 bit is one of them, it is grayed out and the smallest that I can select is 16 bit, so I went with that. It seems odd that this would be the source of the problems since the 24 bit large images are showing up, albeit only the top corner of them. Just to see if it would help, I changed the small one to 24 bit, but they still only appear as question marks.

I tried looking around at my settings on Photoshop, and if I go to Image > Mode, it is set on RBG Color 8 bits/channel and when I try to make a new blank image I set it to 8 bit, but when I try to save it, I can't click on 8 bit, I can only go with 16, 24, or 36.

I've even tried saving a few custom portraits I found on the web, and I have the same problem. Large ones are fine, small ones I can't seem to save as 8 bit, but the large ones still appear in the small size box.

I've tried everything I can think of, do any of you have any suggestions?
