Well now, it seems the henchmen get first pick, guess thats why a couple of mine met up with no help in combat at the last of the battle, General Lee never liked that kind of stuff.
Heres another twist on the subject, i found that if the henchman didnt have any mainline items, i let him/her sell there/our gains, and then removed the gold from the henchman, how you may ask???
Simple, dont be greedy, mine had 152 gold, he started with 12, somehow this didnt fit into my calculations. So there lay the problem, heres the solution, i left him with 3 gold, drag and drop and split the gold with all my players until he had 3.
Now that made my mathematical evaluation better.
And if the supposed henchman/woman has a mainstream item, bet ya 10 to 1 he/she dont make back to civilization.

Too much hassle ... i simply do the following:
Save game, hire the henchman, see if he/she got somethin valuable and:
1) Reload savegame and go on if he/she doesn't have anythin interesting
2) Get him/her in party and go to have him/her slaughtered somewhere to loot him/her too.
This way you don't have the pain to curse him/her for lootin the good stuff and the time wasting operation to get money back.
More u get more exp playin the game with just a party of five.
PS: I hate henchmen, they usually suck and loot like leechers. No mercenaries in my party. Didn't you notice ?
